Most flooring owners who ask how to grow their business start with more leads. In my experience the faster money is in the leads they already have: the calls that go to voicemail while they are on their knees, the measures that never become a quote, and the quotes nobody follows up.
Quick answer: To grow a flooring business, measure your funnel first (calls, measures booked, quotes sent, jobs won, average job), fix the weakest step, then add leads. The usual order: answer every call, book the measure on the first call, send the quote within 24 hours with good-better-best options, follow up twice, ask every finished job for a review and a referral, add builder or property-manager accounts, and only then buy more advertising.

A flooring job goes through five steps: the call or form, the in-home measure, the quote, the yes, and the install. Every step loses people. If you double your leads with a leaky funnel you also double the waste. If you fix the funnel first, the same leads pay more and every ad dollar after that works harder.
Invoca's analysis of more than 70 million home-service calls found that only 52% of callers get through to a person, and 45% of leads who do reach someone convert on that call (Invoca 2026 home services benchmark, checked November 5, 2026). For a flooring contractor who is on a job site most of the day, the first step is where the biggest leak usually is.
The numbers below are assumptions for a two-crew residential flooring company. Put your own last 90 days in the same rows; the step with the biggest drop is where you start.
| Step | Today (assumed) | After fixing the first three steps (assumed) |
|---|---|---|
| New-job calls and forms per month | 80 | 80 (no extra ad spend) |
| Answered or replied to the same hour | 50%: 40 | 90%: 72 |
| Measure booked | 50% of answered: 20 | 55% of answered: 40 |
| Quote sent within 24 hours | 80% of measures: 16 | 100%: 40 |
| Won | 35% of quotes: 5.6 | 38% of quotes (with follow-up): 15 |
| Average job (material + labor) | $4,800 | $4,800 |
| Monthly revenue from new jobs | about $27,000 | about $72,000 |
The jump looks large because every step multiplies the next one. Even if your real gains are half of these, the change comes from calls you already pay to get. It also shows when to add a crew: once won jobs reach what your installers can finish in a month (in this example roughly 8 to 10 average jobs per crew), more leads become a backlog, and the next hire is an installer, not more marketing.
1. Answer every call. A homeowner ready to replace a floor usually calls two or three companies. The first one to pick up and offer a measure time is in front.
2. Book the measure on the first call. Ask room count, current floor, the floor they want (LVP, hardwood, tile, carpet), stairs, and when they want it done; then offer two times. "We'll call you back to schedule" loses half of them.
3. Quote within 24 hours, with options. Send good-better-best: the same rooms in three materials or three underlayment and trim levels, each with a total. Use the flooring estimate template and price it with the free flooring installation calculator.
4. Follow up twice. Day two: "Any questions on the options?" Day seven: "Want me to hold the install date?" Most flooring decisions wait on a spouse or a delivery date, not on price.
5. Turn every install into the next one. Ask for a review the day the job is finished, send a photo of the finished floor the customer can share, and ask whether a neighbor or family member is planning a project. Remind past customers about stairs, basements and the rooms they did not do the first time.
6. Add accounts that repeat. Property managers turning over units, builders and remodelers who sub out flooring, and realtors preparing listings send steady work without ad spend. One property manager with 200 units can be worth more than a month of ads.
7. Then buy leads. Google Business Profile and Local Services Ads first, because the search is local and urgent; paid lead platforms after, and only while you can answer every lead they send.
Five numbers on one page: calls and forms, measures booked, quotes sent, jobs won and the average job. Add one more once you have two crews: weeks of backlog. If backlog is over three or four weeks, raise prices before you raise marketing; if it is under one, work the funnel and the repeat accounts.
Steps one to four are office work that happens while you are installing. Unmanually is a 24/7 AI Office Manager that answers every call, asks your measure questions, books the measure, sends the quote from your notes, follows up on day two and day seven, and asks for the review after the install. Measure your funnel from calls to measures to quotes to won jobs, fix the weakest step first (usually unanswered calls and slow quotes), follow up every quote twice, ask for reviews and referrals, add property-manager and builder accounts, and buy more leads only once you can answer all of them.
From Google Business Profile reviews, Local Services Ads, referrals from past customers, and repeat accounts such as property managers, builders, remodelers and realtors. Answering the phone and quoting fast turns more of those leads into jobs.
When won jobs consistently fill your current crews and the backlog stays over three or four weeks. Before that, extra revenue comes cheaper from the funnel than from another installer.
Within 24 hours of the measure, with two or three options and a total for each, then a follow-up on day two and day seven.
Home service businesses answer only about half their calls (Invoca, July 2026), and owners spend about 11 to 16 hours/week on admin. Knowing what to do is the easy part; the money leaks out in the calls you can't take, the quotes nobody chases and the invoices that sit unpaid. Unmanually is a 24/7 AI Office Manager for flooring contractors that you run by voice from your phone:
Sources: Invoca, July 2026 (52% of home-service calls answered by a person, 60M+ calls); admin hours: Time etc / Censuswide 2023 and Amex SME Barometer 2026.
Unmanually is an AI Office Manager that works 24/7 and that you run by voice from your phone. Leave your mobile number and the AI Office Manager calls you right away, the same way it would call back one of your customers. That call is the demo: it answers, books you a 15-minute time with the founder and follows up.
