Most guides on how to price hvac jobs treat every call the same, but an HVAC company really sells four different things: the diagnostic visit, the repair, the replacement system and the maintenance agreement. Each one needs its own pricing logic, and mixing them up is where margins leak.
Quick answer: Charge a diagnostic fee that covers the truck roll. Price repairs from a flat-rate book built on your cost per billable hour. Price installs from equipment and labor cost divided by one minus a target gross margin. Price maintenance agreements so two tune-ups plus the member discount still earn money and fill your shoulder-season schedule.

Every no-heat or no-cool call costs you a truck roll before you know what is wrong. A diagnostic fee covers that drive and the first stretch of troubleshooting. Set it from your own numbers: average drive plus diagnosis time, times your billable rate. Many shops credit it toward the repair if the customer approves the work the same day, which keeps it from feeling like a penalty.
Capacitors, contactors, igniters, flame sensors, blower motors and refrigerant leak searches repeat all season. Price them as tasks. Your billable rate comes from overhead and labor, not from the market.
| Input | Assumption (yours will differ) | Result |
|---|---|---|
| Overhead per year | $240,000 | — |
| Billable hours | 3 techs × 1,350 | 4,050 |
| Overhead per billable hour | $59.26 | |
| Burdened tech labor | $36 wage + 28% burden | $46.08 |
| Cost per billable hour | $105.34 | |
| Billable rate at 22% net | $105.34 ÷ 0.78 | $135 |
Assumptions for illustration only.
A dual-run capacitor swap with 0.75 hours of task time is then $101 in labor, plus the part at your parts margin. Put the number in the book so every tech quotes the same price for the same job.
System replacements are where an HVAC company earns or loses its year. Build the cost first, then divide.
| Install cost line | Example |
|---|---|
| Equipment (3-ton heat pump and air handler, your cost) | $5,400 |
| Materials (line set, pad, disconnect, thermostat, duct transitions) | $650 |
| Labor (2 installers × 10 hours × $46 burdened) | $920 |
| Permit, crane or disposal | $250 |
| Allocated overhead (install share) | $1,100 |
| Total job cost | $8,320 |
| Price at 40% gross margin on direct cost (direct cost $7,220 ÷ 0.60) | $12,033 |
Two cautions. First, decide whether your target margin is on direct cost or on total cost including overhead, and use one method on every bid. Second, price by tonnage and system type, but adjust for the house: attic installs, long line sets and duct changes add hours that a ton-based shortcut misses.
A maintenance plan smooths the slow months and gives you a reason to see every customer twice a year. Price it so the visits pay for themselves before any repair upsell:
Run the numbers before you print the flyer. With the rates above, two visits take 2.5 billable hours: about $337 at your billable rate and about $263 at cost. A $20 monthly plan brings in $240/year, so it loses money on the visits alone and only pays off through member repairs and the schedule it fills. Either price it higher or make the visits shorter and tighter. Track renewals too; an unrenewed plan is a customer you have to win again.
In the first heat wave or cold snap, your capacity is the limit, not demand. That is when you should hold the price book firm and prioritize members. In the shoulder seasons, use maintenance visits and system checks to keep techs billable rather than discounting repairs.
Homeowners comparing replacement quotes struggle to compare a single number. Many HVAC companies present two or three options (for example, a standard-efficiency system, a higher-efficiency system and a premium package with an extended labor warranty), each priced with the same margin method. Options let the customer choose a budget without you discounting, and they make the conversation about value instead of the lowest number. Keep every option honest: the system must suit the house, and the differences must be real.
Pricing is a desk job: building quotes for replacements, following up on the ones that went quiet, renewing maintenance agreements, chasing invoices. Unmanually is a 24/7 AI Office Manager you talk to from the truck. Say "send the Patel heat-pump quote and remind them Thursday," and it does it, then asks before anything that spends money. See how it works for HVAC contractors, or put your own numbers in the calculator to see the hours of office work it would turn into minutes of talking.
What the AI Office Manager does for HVAC contractors, from calls to invoices.
Keep the heat-wave calls from going to voicemail while every tech is out.
A worked example of pricing a plumbing job.
Enough to cover the average drive and first troubleshooting time at your billable rate. Many companies credit it to the repair when the customer approves the work the same day.
Add equipment, materials, labor, permits and allocated overhead, then divide direct cost by one minus your target gross margin. Adjust for the house, such as attic installs or duct changes, rather than relying on tonnage alone.
Enough that two tune-ups at your billable rate, minus the member repair discount, still earn money. Then track renewals, because the value comes from customers who stay.
Home service businesses answer only about half their calls (Invoca, July 2026), and owners spend about 11 to 16 hours/week on admin. Knowing what to do is the easy part; the money leaks out in the calls you can't take, the quotes nobody chases and the invoices that sit unpaid. Unmanually is a 24/7 AI Office Manager for hvac contractors that you run by voice from your phone:
Sources: Invoca, July 2026 (52% of home-service calls answered by a person, 60M+ calls); admin hours: Time etc / Censuswide 2023 and Amex SME Barometer 2026.
Unmanually is an AI Office Manager that works 24/7 and that you run by voice from your phone. Leave your mobile number and the AI Office Manager calls you right away, the same way it would call back one of your customers. That call is the demo: it answers, books you a 15-minute time with the founder and follows up.
