What missed calls cost plumbing and HVAC businesses (2026)

A transparent model built only from public data checked on October 18, 2026. On our base assumptions, a one-truck plumbing or HVAC shop loses about $13,500 to $14,000/year in first-visit revenue from calls nobody picks up, and a ten-truck shop loses about $135,000 to $139,000. Every input is listed below, so you can change any of them.

We make Unmanually, an AI Office Manager for trade businesses, so we have an interest in this topic. That is why every number here links to its source and every assumption is stated. The model counts only the first job from each lost caller, so it leans low.

Short answer: monthly calls × missed rate × share that are real job leads × booking rate × share who don't leave a voicemail × average ticket. With 100 calls/month per truck, a 28% missed rate, the 2026 Invoca home-services lead and booking rates and HomeAdvisor's average repair tickets, that comes to roughly $1,130/month per truck for plumbing and $1,160 for HVAC.

What the public data says (checked October 18, 2026)

1. How many calls go unanswered

The two sources measure different things. Invoca counts every call that doesn't reach a person, including very short calls, while CallRail reports an average across its customers. We use 28% as our base because it is the lower number, and 35% (the share of calls over 15 seconds that Invoca finds unanswered) as a higher scenario.

2. How many of those callers are real jobs, and how many book

3. Whether a missed caller leaves a voicemail

4. Why speed matters even when you do call back

The study is about web leads, not phone calls, and it is from 2011, so we don't put it into the model. It is the reason we treat a voicemail returned hours later as only partly recovered in real life, even though the model counts it as fully recovered.

5. What one job is worth

These are repair tickets. Installs, replacements and maintenance plans are worth far more, and so is a customer who comes back for years, so the model understates what a lost caller costs a shop that does that work.

The model

Lost jobs per month = monthly calls × missed rate × lead share × booking rate × no-voicemail share
Lost revenue per month = lost jobs per month × average ticket
Lost revenue per year = lost revenue per month × 12

Results: revenue lost to missed calls

Each truck is assumed to bring in 100 calls/month. "Lost jobs" is first visits only, at the base 28% missed rate. The last column repeats the year at the higher 35% rate.

ShopCalls / monthMissed / monthLost jobs / monthAvg ticketLost / monthLost / yearLost / year at 35%

Plumbing, 3 trucks300849.9$341$3,380$40,556$50,696

HVAC, 10 trucks1,00028033.0$350$11,563$138,756$173,445

Worked example, one-truck plumbing shop: 100 × 0.28 × 0.38 × 0.45 × 0.69 = 3.3 lost jobs/month. 3.3 × $341 = about $1,127/month, or about $13,519/year.

What the model leaves out

Where Unmanually fits

Unmanually is a 24/7 AI Office Manager for trade businesses. You talk to it by voice from your phone, and it does the office work: it calls leads back fast, books jobs, sends quotes and invoices, chases payments, orders from suppliers and handles email and texts. It asks before anything that spends money or can't be undone. Hours of office work become minutes of talking. It runs on your own Twilio or Telnyx number; we don't sell numbers. Plans start at $49/month. Unmanually launches November 1, 2026, and it has no customer results yet, so this page uses public data only.

Turn the hours this takes into minutes of talking.

Home service businesses answer only about half their calls (Invoca, July 2026), and owners spend about 11 to 16 hours/week on admin. Knowing what to do is the easy part; the money leaks out in the calls you can't take, the quotes nobody chases and the invoices that sit unpaid. Unmanually is a 24/7 AI Office Manager for your business that you run by voice from your phone:

  • Answers your business line 24/7, quotes from your price list and books the job on the live call, so the customer doesn't ring the next company on Google.
  • Sends the quote, follows up until they say yes, then sends the invoice and chases it until it's paid.
  • Texts confirmations and reminders, keeps your calendar and remembers every price and promise.
  • Plus a free website for your business, set up for you. On a plan, every form fill gets a call back from your AI Office Manager in about a minute.
