Most painting companies stall at the same place: the owner is the estimator, the crew lead and the office, so estimate calls go to voicemail while the owner is on a ladder. Growth starts by fixing that, before ads, before a second truck.
Quick answer: To grow a painting company, answer every estimate request the same day, price every job to a target margin, follow up on every open bid, add repaint and cabinet work that fills slow months, and train a crew lead so you can sell while jobs run. Most growth comes from bids you already get but lose.

The fastest growth for most painters is in the calls they already get. Invoca Home Services Lead Conversion Benchmarks 2026 (checked Nov 7) found that only 52% of callers to home-service businesses reach a person, and 45% of leads who do reach someone book on that call. A painter who is on a job site from 7 to 4 misses most of the daytime calls, and homeowners asking for exterior quotes usually call two or three companies.
Assumptions, stated: 25 estimate calls a month in season, half missed (in line with Invoca's 52% answer rate), 45% of answered leads booking a visit, a 35% close rate on visits, and an average job of $4,000 (inside Housecall Pro painting price guide (2026, checked Nov 7)'s $3,000 to $8,000 range for a full interior repaint).
| Step | Calls answered by half | Every call answered |
|---|---|---|
| Estimate calls per month | 25 | 25 |
| Reached a person | 13 | 25 |
| Booked an estimate visit (45%) | 6 | 11 |
| Jobs won (35%) | 2 | 4 |
| Monthly revenue at $4,000 | $8,000 | $16,000 |
Same marketing, same crew, about $8,000 more work a month in this example. Before buying more leads, stop losing the ones you have.
Housecall Pro's 2026 guide puts interior work at $2 to $6 per square foot and exterior at $1.50 to $4, with a target margin commonly 20% to 40%. Its formula is the one to use: labor plus materials plus overhead is break-even, and break-even divided by (1 minus your margin) is the price. A painter who prices at break-even plus 10% cannot afford a second crew, however busy they get. Run your numbers through the free painting estimate calculator.
Invoca also found that 55% of home-service businesses don't ask the lead to book. In painting, the version of that is the bid sent and never followed up. Follow up on day 2, day 7 and day 14, and offer a start date each time. A painter who sends 20 bids a month and follows up on none is leaving the easiest jobs to the company that called back.
Exterior season ends with the weather; interiors, cabinets and commercial repaints do not. Ask every exterior customer about interiors before you pack up, and text past customers in October with a winter interior slot. In my 20 years in home improvement, the companies that grew were the ones whose January calendar was booked in November.
A second crew grows revenue only if someone other than you can run a job. Pick the painter who already answers the homeowner's questions well, give them the punch list and the final walk-through, and spend your freed hours on estimates. Growth in painting is the owner moving from the ladder to the driveway.
The day the homeowner sees the finished room is the day they are happiest. Ask for the review then, with a link texted before you leave, and ask who else on the street was thinking about painting. Yard signs on exterior jobs work for the same reason.
Unmanually is a 24/7 AI Office Manager for painting contractors. It answers estimate calls while you paint, books the visit, sends the bid from your price list, follows up on day 2, 7 and 14, and asks for the review after the job. See how it works for painting contractors.
Answer every estimate request the same day, follow up on every open bid, and price to a real margin. Most painters lose more work to missed calls and unfollowed bids than to competitors' prices.
Housecall Pro's 2026 painting guide says target margins are commonly 20% to 40%: price equals break-even divided by (1 minus the margin).
Sell interiors, cabinets and commercial repaints, ask exterior customers about interiors before you leave, and text past customers in the fall with winter slots.
When you have a crew lead who can run a job without you and your bids are priced to a margin that pays for the extra wages, not just when the calendar is full.
Home service businesses answer only about half their calls (Invoca, July 2026), and owners spend about 11 to 16 hours/week on admin. Knowing what to do is the easy part; the money leaks out in the calls you can't take, the quotes nobody chases and the invoices that sit unpaid. Unmanually is a 24/7 AI Office Manager for painting contractors that you run by voice from your phone:
Sources: Invoca, July 2026 (52% of home-service calls answered by a person, 60M+ calls); admin hours: Time etc / Censuswide 2023 and Amex SME Barometer 2026.
